Questions to Diagnose Setup Loss Before Consulting

Published by The Streamline Group

Before requesting setup help, define the changeover boundary and identify where preparation, waiting, adjustment, and approval consume stopped-machine time.

What Starts and Ends the Setup?

Teams often measure different intervals. One record begins when the prior cycle stops; another begins when the operator removes the fixture. One ends at the first piece; another ends only after inspection accepts it.

Agree on the boundary before comparing setups. For many shops, last good part to next accepted good part is a useful discussion point, but the project should confirm the definition.

Which Work Requires the Machine to Be Stopped?

Separate work that must happen at the machine from work that can be completed while the prior job is still running: material staging, tool preparation, fixture cleaning, program checks, and inspection coordination.

Where Does the Setup Wait?

Record waits for a crane, tool, offset, material, drawing, program, gauge, inspector, supervisor, or maintenance response. Those delays require different countermeasures than the mechanical steps of the setup.

Capture Setup Loss by Phase

  • Before the machine stops: Are tools, material, program, gauges, and instructions actually ready?
  • While production is stopped: Which removal, cleaning, locating, loading, touch-off, and verification steps require the machine?
  • First-piece approval: Where does the job wait, who decides, and how are corrections communicated?
  • Return to stable output: How many adjustments or pieces pass before the normal method is restored?

This phase view prevents every delay from being labeled “setup” and points to the owner of each loss.

No. Begin with one representative setup and clear start and stop points.

No. The observed cause determines whether the response involves preparation, sequence, information, tooling, workholding, training, or another change.
