A shop-floor observation should be built around representative work, a defined question, and the people who understand the current handoffs.

Choose the Event

Schedule a setup, changeover, inspection approval, machine recovery, material handoff, or priority decision that exposes the issue. Confirm that the condition is likely to occur during the visit.

Observe Without Rewriting the Story

Record the actual sequence, waits, workarounds, missing inputs, and decisions before proposing a solution. Ask the people doing the work why the current method exists and which constraints are not obvious.

Close With Open Questions

At the end of observation, separate confirmed facts from hypotheses and missing evidence. This prevents a short visit from becoming an overconfident plant-wide conclusion.

What to Record During Observation

Use a simple event log rather than relying on memory. Note the time, job or part family, current step, what the operator expected next, what actually happened, the reason for any wait or repeat, and who or what released the work again. Photograph or record only what your facility permits.

Afterward, separate recurring process conditions from one-time exceptions. Validate the sequence with the people who perform the work before turning observations into recommendations.
